Discovery Conversation

We start with a focused conversation about your practice. Not a sales pitch. A diagnostic session.

The goal is to understand the operational reality of your organization: what your Monday morning actually looks like, what tools you use that you hate but feel stuck with, where your intake process breaks down, and what you wish someone had warned you about before opening a group practice.

What we typically cover

  • Current technology stack and how each tool is actually being used (vs. how it was intended to be used)
  • Where administrative friction shows up in the clinical workflow
  • Pain points around admissions, scheduling, documentation, and reporting
  • Which systems your team has already tried and abandoned, and why
  • Where data discrepancies surface most often

This conversation usually takes 30 to 45 minutes. There is no charge and no obligation. By the end, you will have a clearer picture of your highest-priority infrastructure problems, whether or not you work with us.

Systems Assessment & Audit

A thorough evaluation of your current technology stack, workflows, data flows, and compliance posture. This is where we map the gap between how your systems are supposed to work and how they actually work.

What the assessment covers

  • Platform inventory: every tool, integration, and manual process your organization relies on
  • Data flow mapping: where client and operational data lives, how it moves between systems, and where it breaks
  • Source-of-truth analysis: identifying which system owns each critical data point and where conflicts exist
  • Compliance posture: HIPAA readiness, BAA status, access controls, and audit trail gaps
  • Staff workflow observation: how clinicians and admin staff actually interact with the technology day-to-day
  • Workaround inventory: the spreadsheets, manual processes, and duct-tape solutions that are holding things together

The assessment typically takes one to two weeks depending on the size and complexity of the organization. It involves conversations with key stakeholders (practice owner, clinical director, operations lead, billing, admissions) and direct review of your systems.

What you receive

A written Systems Assessment Report documenting the current state, prioritized findings, and a recommended roadmap. This is a standalone deliverable. If you take the report and hand it to a different consultant or your internal team, it is detailed enough to act on without us.

Scoped Engagement & Roadmap

Based on the assessment, we define a fixed-scope engagement with a clear deliverable, timeline, and outcome. No open-ended retainers that drift. You know exactly what you are getting, what it costs, and when it will be done.

How scoping works

  • We identify the highest-leverage intervention from the assessment findings
  • We define a specific deliverable with measurable completion criteria
  • We build a realistic timeline that accounts for your team's capacity, not just ours
  • We scope for your practice's clinical reality: seasonal census patterns, staff PTO, accreditation cycles
  • We price the engagement transparently with no hidden costs or change-order surprises

Most initial engagements are four to eight weeks. Larger infrastructure projects (CRM implementation, multi-domain consolidation, full operational OS builds) are phased so you see value at each stage rather than waiting months for a single delivery.

What you receive

A Scope of Work document with defined deliverables, timeline, milestones, and pricing. If the scope changes mid-engagement, we discuss it openly and re-scope together rather than quietly expanding.

Implementation & Delivery

Hands-on implementation of the agreed scope. System setup, configuration, documentation, training, and change management support. Over-communication throughout.

How we work during implementation

  • Weekly check-ins with your designated point of contact (usually the practice owner or operations lead)
  • Asynchronous updates in whatever channel your team prefers (email, Slack, shared doc)
  • Every configuration decision documented with the reasoning behind it, not just the setting
  • Staff training built around actual clinical workflows, not generic platform tutorials
  • Change management designed for clinical environments: phased rollouts, clinical champions, real feedback loops

Everything we build is documented as we go, not after the fact. Every workaround, every custom solution, and every decision is captured so the process is repeatable and your team is not dependent on outside help long-term.

What you receive

The implemented system or infrastructure as scoped, along with configuration documentation, training materials, and SOPs. If someone on your team needs to modify or extend what we built six months from now, they can.

Feedback & Handoff

A structured feedback conversation at the end of every engagement. What worked. What was confusing. What would make this twice as valuable next time.

What handoff includes

  • Complete documentation package: system architecture, configuration details, SOPs, training guides
  • Recorded walkthrough of key systems for onboarding future staff
  • Identified next-phase opportunities (if applicable) with honest assessment of priority and urgency
  • 30-day post-engagement support window for questions that come up once your team is running the system independently

No vendor lock-in. No artificial dependency. The goal is that your team owns the system fully when we are done. If you never need to call us again, that means we did our job.

What you receive

Full documentation handoff, a recorded walkthrough, and 30 days of post-engagement support. If there is a natural next engagement, we will scope it separately. If there is not, we will tell you that too.
